Alignment and focus

Focus begins with a shared outcome. Before committing work, understand how it supports current objectives, which user or business need it serves, and what will not be done as a result.

Connect the mission to a measure​

Every meaningful initiative should identify one primary rate or condition it intends to improve. Depending on the work, that may be time to value, steps or decisions removed, error or rework rate, delivery time, support burden, adoption, reliability, or the person's retained understanding and control.

The measure should illuminate the outcome, not replace judgment. Pair it with important quality, security, and human guardrails.

Working agreement​

  • Translate the objective into a small number of observable outcomes.
  • Separate desired possibilities from current commitments.
  • Match scope to available time, people, evidence, and risk.
  • Make dependencies, assumptions, and tradeoffs visible.
  • Record valuable ideas that do not support the current objective rather than allowing them to fragment attention.
  • Revisit the plan when new evidence changes the best path.

Find the system constraint​

Map the complete path from need to dependable outcome. Look for queues, handoffs, rework, scarce expertise, approvals, missing evidence, and external dependencies. Improve the constraint that limits the whole outcome rather than maximizing one team's visible activity.

When the constraint moves, reassess the system. A local improvement that creates downstream work is not an end-to-end improvement.

Label dates honestly​

  • Exploration target: intentionally ambitious and used to expose constraints or test what may be possible.
  • Operating target: the team's current plan based on available evidence.
  • External commitment: a date or outcome other people can depend on for their own plans.

Never allow an exploration target to become an external commitment without an explicit decision.

Urgency means making fast initial progress on what matters most. It does not mean treating every request as equally urgent or hiding uncertainty to preserve a date.

For a temporary period of exceptional urgency, name why the date matters, the critical path, the scope being removed, the quality boundaries that remain fixed, the end of the surge, and the recovery and retrospective plan. Repeated urgency is a system problem to correct, not a permanent staffing model.
